6 month evals?

I am a new unit manager and am planning (for the first time) to do 6 months evals with my staff (about 35). Any advice? I had them fill out the following:

List 3 things our department can do better in the next 6 months

List 3 things I can work on in the next 6 months

List 3 things our unit manager can improve in the next 6 months

List a professional development/continuing education goal

I will review their attendance policy and press-ganey reports.

I've been in this role for 3 months and wanted to sit down with everyone individually. The morale is low, there's a lot of gossip and blame casting going around.

Any thoughts?

Are the evaluations to help them improve their performance? Maybe once you get the results of the things your department can improve upon, ask them individually how they can make a difference to improve the things that need to be improved. You could incorporate that into their goals or future performance evaluations.
